Find out what your AI pilots will cost before you fund them

Uptut assesses which AI and agent use cases are actually buildable in your environment, what they will cost to run, and what has to be true before they reach production. You get a costed roadmap and a decision you can defend, not a maturity score. Most engagements start with a two-week feasibility sprint on a single use case.

Why most AI pilots never reach production

Use cases scored on what your data and systems can actually support, not on how good the demo looked.

Frequently Asked Questions

We identify candidate use cases, test them against what your data, systems and permissions can actually support, model the cost of running each one at real volume, and sequence what is worth building. The output is a costed roadmap with a recommendation on build, buy or defer for each use case. It is a decision document, not a maturity score or a technology pitch.

A maturity assessment scores where you sit against a generic model and leaves you no closer to a decision. A vendor proof of concept demonstrates that vendor's product. We do neither. We test whether a specific workflow can be automated in your environment, at your data quality, within your governance constraints, and tell you what it costs. Sometimes the answer is that it cannot, and that is a useful result.

A feasibility sprint on a single use case runs two weeks. A readiness assessment across one business unit takes four to six weeks. A full portfolio review with cost modelling and an operating model design runs eight to twelve weeks. Most clients start with the sprint and decide on the wider work from what it shows.

No. Every engagement ends with a build specification detailed enough for your internal team, a systems integrator or any other vendor to quote against. We do not resell models, cloud capacity or agent frameworks, so there is no commercial reason for us to steer a recommendation. Several clients take the roadmap and build it themselves.

Yes, and stalled pilots are a common starting point. We look at what was built, why it has not reached production, and sort the portfolio into promote, rework, retire and rebuild. In most cases the blocker is data access, permissions or unit economics rather than the model, and that is diagnosable in weeks rather than months.

We set the success criteria during the engagement, not after. For each prioritised use case that means a named business metric, a baseline captured before build, a cost ceiling per transaction, and the production gate the system has to clear. If a use case cannot be given a measurable target, it does not make the roadmap.
